The weekly productivity review with foremen: the numbers, the action and the follow-up
Three foremen arrive at the lift-station review with different totals and a list of problems. Last week's supply action has no recorded result. The superintendent has half an hour booked and wants the meeting to improve the next work period rather than replay every delay.

Use one checkable page per crew and end with a specific change, owner and review point. Begin with the previous action's actual result, then investigate the largest relevant gap between the planned and completed work. A short meeting can make a useful decision without pretending every problem has one cause. Keep safety, technical holds and urgent matters on their required routes; the weekly review should not postpone them.
Use the numbers to choose the next action
- Prepare the same measurement basis. Bring the crew's accepted quantities, matched person-hours, defined factor where used and waiting summary. Include relevant location and work-mix changes. Resolve missing units or records before spending the meeting arguing about an unexplained percentage.
- Check last week's decision first. Ask whether the assigned action happened and what the later work showed. Keep implementation and effectiveness separate. A confirmed earlier delivery can be an implemented change even if another constraint prevented the planned handover.
- Locate the important gap. Compare plan, actual output and hours for the defined package. Ask the foreman what differed in readiness, task content or sequence. Keep a scope or recording change distinguishable from a genuine change in the effort needed for like work.
- Test the explanation with evidence. Look at dated delivery, access, information or resource records, and hear the crew's account. Treat an unconfirmed explanation as a hypothesis. Several influences may remain; choose a tractable one without declaring it the sole proven cause.
- Agree a specific intervention. State who changes what, by when, and who receives the handoff. Confirm required authority and resources. Replace work harder with an action such as a confirmed supply arrangement for a located package, with a fallback if it cannot be delivered.
- Define next week's check. Identify the comparable quantities, hours, waiting or finished handover that will show the result. Record remaining conditions and carry unresolved issues to their owners. Send a short decision record promptly so each foreman knows the actual commitment.
